Agentic Commerce: Preparing for the Autonomous Buying Journey – InBrief Analysis

This report examines how agentic commerce is beginning to alter the buying journey from a human-led sequence of search, comparison, and checkout into a machine-mediated flow in which AI agents increasingly interpret intent, narrow options, prepare baskets, and trigger transactions. It argues that the immediate challenge for commerce organizations is not full autonomy but readiness for a journey in which AI systems shape decisions before buyers arrive at owned channels, while recognizing that human choice, discovery, and enjoyment remain central in many B2C categories.

  • Agentic commerce is not simply a new checkout interface. It changes where influence is created because discovery and evaluation increasingly happen inside AI-mediated environments before a website visit, sales conversation, or marketplace search.
  • The transition will be uneven. Decision support is advancing faster than transaction execution, and adoption will depend on trust, purchase value, reversibility, product complexity, customer appetite for control, and retailer policies for third-party agents.
  • In consumer commerce, adoption is likely to scale first in repeatable, low-risk journeys such as replenishment, subscriptions, and routine staples. In categories where browsing, comparison, brand discovery, and experimentation are part of the value proposition, agents are more likely to assist and filter rather than replace human decision-making.
  • In B2B commerce, agentic buying may prove especially material where purchasing is repeatable, rules-based, approval-driven, and tied to negotiated catalogs, replenishment cycles, or framework agreements.
  • PAC recommends that organizations treat agentic commerce as an operational readiness agenda, not an isolated AI initiative. Data quality, API exposure, governance, customer consent, workforce capability, and the relationship between retailer-owned and external agent environments will determine whether pilots become scalable commerce channels.
